How to track supplier price list changes before the invoice

Nobody tells you the price moved. The invoice tells you, weeks later, after orders already shipped at the new cost. Here is how to see it coming.

Distributors know prices changed and rarely warn you first. The data is available, on their portal, in their catalog, in the PDF they replaced last Tuesday, but the customer has to go find it. So the finding happens at invoice time, when the only remaining move is to absorb it.

What actually moves

  • Unit prices on key items. Not the whole catalog. The three to ten items that drive your cost of goods.
  • Surcharges and fees. Fuel, handling, small-order fees. These move before list prices do.
  • Minimums and pack sizes. A changed minimum order changes your cash position as surely as a price change.
  • The document itself. A price list PDF replaced in place with the same filename is the classic silent change.

A manual routine that works for a while

  1. Pick the items that hurt. Rank by spend, not by catalog order. The top items get watched, the rest get sampled.
  2. Record the last price paid per item per vendor, monthly. One row per item. Ten minutes of writing, and it is the noticing that fails, not the writing.
  3. Check the vendor list or portal on the same day you do books. Attach the habit to an existing one or it dies in week three.
  4. Ask the rep directly, quarterly. Reps worth keeping will tell you what is about to move. The routine covers the ones who will not.

Where it breaks

Multiple vendors times dozens of products is a spreadsheet nobody maintains. Portals that require logins scatter the data across sessions. And the manual check catches the list price while missing the surcharge line two pages down, which is where the real increase often hides.

What good monitoring looks like

  • Watch the list, not the invoice. The portal page, the catalog table, the PDF link. Changes there precede the invoice by weeks.
  • Diffs with old and new values. An alert that says the price moved from $42.50 to $46.80 is a decision. An alert that says something changed is a chore.
  • Thresholds per item. A 2 percent move on your top input matters more than a 10 percent move on a rounding error.
